Originally, there was only a 40-seat vegetarian restaurant in Delhi; now, Sagar Ratna is recognised nationally and internationally as a premier vegetarian restaurant brand.

A Beginning Rooted in Struggle

Every powerful brand has a story of perseverance behind it; for Sagar Ratna, this story commenced long before its first restaurant was opened. After leaving the safety and security of his home in Udupi at an early age, Mr Jayaram Banan, the founder of Sagar Ratna, travelled to Mumbai with almost no means or support system to speak of. He found work as a dishwasher for ₹18 a month; this wasn’t the most glamorous start to his career; however, it was definitely a great opportunity to learn about the restaurant industry.

Over the next few years, he continued to climb the ladder from washing dishes all the way up to working tables and eventually supervising restaurant operations. These early experiences gave him something more valuable than capital. They gave him an understanding of how the food industry truly works.

This exposure would later become the foundation on which Sagar Ratna would build its success story, far exceeding what any amount of formal training could have provided.

The Move to Delhi and a Leap of Faith

The Mumbai food market was intensely competitive by the 1970s. Mr Jayaram Banan, driven to find his next opportunity in a different city, headed to Delhi to manage a canteen there. The new market presented him with a different consumer base that did not have as much exposure to South Indian food as other parts of the country. This need for South Indian food is where he saw his opportunity of creating his own brand.

He started his journey with just ₹5,000, which was a bold move, especially considering the limited resources when one is planning to launch a business. Nevertheless, his experience, along with his keen observation, backed him into making this move.

It was the first stepping stone towards establishing one of the most recognised vegetarian restaurant chains in India.

The First Step: A 40-Seat Restaurant

The first store was inaugurated in the year 1986 in Defence Colony, New Delhi, India. This was a tiny unit with only 40 seating capacities, with a simple name, ‘Sagar’.

The first day’s sales were merely ₹408. At a time when the weekly rent was significantly higher, the numbers did not look promising. But what mattered was not the first day but what happened afterwards.

The focus was clear from the beginning to serve authentic South Indian food, ensure consistency in taste, and keep pricing accessible. These principles became the backbone of the Sagar Ratna’s growth story.

A Defining Moment That Changed Everything

The real shift came in 1991 when Mr Jayaram Banan acquired the well-known Woodland restaurant at the Lodhi Hotel in Delhi. This was not just an example of expansion. It was a strategic move that strengthened Sagar Ratna’s position as a brand.

The restaurant was rebranded as Sagar Ratna, symbolising the dawn of a new era. The importance of this point in time was that it provided the brand the chance to enter a more premium dining space, build stronger brand recall, and reach a wider and more diverse audience.

Additionally, the rebranding of Sagar Ratna helped the brand establish a new and unique position in the marketplace: A restaurant with high-quality food at prices that are still affordable. This balance played a major role in shaping the Sagar Ratna’s growth story.

Building a Brand Through Consistency

Restaurants often become popular for a limited time only; very few stay popular for decades, and one of the reasons Sagar Ratna has succeeded in building and maintaining that legacy is because of consistency.

Sagar Ratna never attempted to follow any trends, nor did it try to continually reinvent itself; rather, this pure vegetarian restaurant focused on maintaining the basics right, every single time.

As such, customers knew exactly what they were going to get. They could count on the familiar flavours, high-quality food, and clean and comfortable atmosphere; therefore, customers were able to build confidence in the establishment.

Thus, over time, families, professionals and travellers came to view Sagar Ratna as a reliable and dependable pure vegetarian restaurant.

Expanding Through the Restaurant Franchise Model

Growth is not just about opening more outlets. It is about scaling without losing identity. In 1999, the brand made one of its important moves towards growing by embracing the restaurant franchise concept. The first franchise restaurant opened in Ludhiana, which marked the start of expansion on a national scale. Expansion through this concept helped the company expand into other markets while retaining its operational efficiency.

By the end of the 1990s, the network had grown to include over 35 outlets in North India. The concept of restaurant franchises was instrumental in shaping Sagar Ratna’s growth story, helping it move beyond a single-city presence.

Diversification and New Ventures

Success in one segment often opens doors to new opportunities. Mr Jayaram Banan took that success to the next level in 2001, when he began by launching the Swagath chain of coastal and seafood restaurants. This was followed by the development of the Ocean Pearl Group of Hotels.

Although the Sagar Ratna brand still focused primarily on being a vegetarian restaurant, the expansion of its lines gave further evidence of the entrepreneur’s ability to diversify.

At the same time, the original brand remained focused on its core identity, which was one of the key reasons it continued to grow steadily.

Taking Indian Flavours Global

Sagar Ratna began with one restaurant in New Delhi, and over time, its popularity allowed the restaurant chain to begin franchising outside of India.

Today, Sagar Ratna operates in international markets, including Canada, Singapore, and Bangkok. This global presence demonstrates that the global appetite for real Indian food continues to grow.

For many customers outside of India, Sagar Ratna is a familiar place and a place to eat Indian food. Customers know that they will receive the same food quality and consistency as when they eat at one of the 50 restaurants throughout India.
