Warehouse managers rarely get praised for packaging efficiency, but they get plenty of complaints when a load arrives damaged or when film costs blow out the monthly budget. The two problems are more connected than most operations realise, and fixing one usually fixes the other.

Film waste and product damage both trace back to the same root cause in most facilities: an approach to wrapping that hasn’t been reviewed since the equipment was first installed. Tension settings, film gauge, and wrap patterns are often left on factory defaults indefinitely, even as product mix, pallet height, and throughput all change over time.

Below is a practical sequence for auditing and improving wrapping performance without needing to halt operations for days at a time.

Step 1: Measure Current Film Consumption Per Pallet

Before changing anything, establish a baseline. Weigh a roll before and after wrapping a set number of standard pallets, then calculate grams of film used per pallet. Most operations have never done this calculation and are surprised by the number once they see it in writing. This figure becomes the benchmark against which every later change gets measured.

Step 2: Check Tension Against Load Type

Excessive tension is the single most common source of both film waste and product crushing, particularly on lighter or irregularly shaped loads. A setting tuned for dense, boxed goods will often over-compress lighter cartons or bagged product, causing visible deformation and sometimes triggering an operator to add extra wraps out of caution, which compounds the waste.

Run a short trial across your two or three most common load types, adjusting tension in small increments and checking for load stability at the lowest setting that still holds firm. This step alone frequently reduces film usage by a noticeable margin without any equipment changes.

Step 3: Review Film Gauge and Pre-Stretch Ratio

Thinner, high pre-stretch film can hold loads just as securely as thicker film while using significantly less raw material, provided the machine applying it is calibrated correctly. This is where equipment choice starts to matter more than technique alone. An older or poorly maintained shrink wrapper often can’t achieve the pre-stretch ratios that newer film products are designed for, which forces operators to compensate with extra layers.

If your current setup can’t hit the stretch percentages your film supplier recommends, the limiting factor is likely the machine rather than the operator or the film itself.

Step 4: Standardise Wrap Patterns by Product Category

Different products genuinely need different wrap patterns, and treating every pallet identically wastes film on loads that don’t need reinforcement while under-wrapping others that do. Group your regular product lines into two or three categories based on weight, height, and fragility, then set a defined number of wraps and pattern for each category rather than leaving it to individual operator judgement.

This standardisation also makes training new staff considerably faster, since they’re following a documented rule rather than developing their own habits through trial and error.

Step 5: Reassess Every Six Months

Product mix and volume shift over time, and a wrapping approach that was optimal a year ago may no longer suit current pallet profiles. Build a recurring review into your operational calendar rather than waiting for a damage claim or a cost spike to prompt action.

Step 6: Get an Independent Equipment Assessment

Sometimes the honest answer is that the current machine has reached the end of its useful adjustment range, and no amount of tuning will close the gap between what it can deliver and what modern film products are capable of. An independent assessment can confirm whether upgrading the equipment itself, rather than continuing to tweak settings around its limitations, is the more cost-effective path forward.

Don’t Overlook Maintenance Schedules

Even a well-specified machine will drift out of calibration over time if rollers wear unevenly, tension brakes lose consistency, or turntable speed becomes erratic. A basic maintenance schedule, checked monthly rather than only when something visibly breaks, catches this drift before it shows up as wasted film or inconsistent wrap quality on the floor. Operations that skip this step often find themselves repeating the tension and gauge adjustments from earlier steps every few months, chasing a moving target rather than solving the underlying issue.

What Good Looks Like Once You’ve Made These Changes

Facilities that go through this process typically see film consumption drop noticeably within the first month, alongside a measurable reduction in transit damage claims. Neither improvement requires slower dispatch times. If anything, standardised wrap patterns tend to speed up the wrapping station once operators aren’t second-guessing tension or wrap count on every pallet.

The changes above cost nothing beyond staff time for the first four steps. Steps five and six are ongoing discipline rather than one-off projects, and they’re the difference between a temporary fix and a genuinely improved process that holds up as your operation grows.
